In recent weeks, I have visited a large number of companies struggling with implementing changes that must take place. Each company has its own challenges, but there's a pattern. Changes are often in implementing legislation, updates of ICT systems or the introduction of new production processes.
The pattern of these fundamental changes is that there is a lack of insight where the changes impact. Requirements remain vague correctness and completeness unsure. Moreover, the way of capturing the requirements are not consistent in method and depth. There is too much rework on already existing material.

De afgelopen weken heb ik een groot aantal bedrijven bezocht die worstelen met het snel en goed doorvoeren van veranderingen die moeten plaatsvinden. Uiteraard heeft ieder bedrijf zijn eigen challenges, maar toch zit er een patroon in. Vaak gaat het om doorvoeren van wet- en regelgeving, updates van ICT systemen of het invoeren van nieuwe productieprocessen.
Het patroon bij deze fundamentele veranderingen is dat er geen overzicht is waar de aanpassing allemaal impact heeft. Bij het opstellen van de eisen en wensen blijft er een onbestemd gevoel over de juistheid en volledigheid. Bovendien is de manier van vastleggen van die wensen en eisen niet consistent qua methode en diepgang. Doordoor is hergebruik nauwelijks mogelijk, en terugzoeken zeer tijdrovend.

Hoe bereik je synergie

Veel bedrijven zullen de situatie herkennen dat er overnames zijn geweest of nieuwe samenwerkingsverbanden zijn aangegaan. Over het algemeen is het doel hiervan om synergie te bereiken. Synergie bereik je niet door op het hoofdkantoor uitgebreide berekeningen van de mogelijke voordelen te maken. Op de werkvloer(en) zal er het een en ander moeten gebeuren. Producten en diensten van de betrokken partijen moeten over en weer bekend worden, en waar mogelijk geïntegreerd of geharmoniseerd. 

Bij het harmoniseren treden een aantal complicaties op. Voorbeelden van deze complicaties zijn dat de bedrijfsprocessen anders zijn, de (product) definities anders zijn en dat de ICT systemen verschillen. Dus al wil je samenwerken, dan lukt het niet door al deze complicaties.
Wat is dan de oplossing? Gebruik standaarden voor je definities, en leg je processen vast aan de hand van deze definities. Belangrijk bij deze stap is om ook de onderliggende bedrijfsregels vast te leggen. Met deze set, en uiteraard een beetje ondersteuning van tooling als YMYT, kun je het vergelijk tussen de partijen maken. Vervolgens kies je de best practice, en gaat die toepassen. Er voila, eindelijk pak je de winsten die headquarters al lang had uitgerekend!!

In today’s world many companies are struggling to make the next move in maturity. This applies specially to companies that already achieve level 2 or level 3.

Most companies use basic drawing tools to map their processes. Excel is used to manage risks & mitigating measures. WORD is used to maintain the operating procedures and work instructions. Initially this “lowly coupled chain” is somewhat correct. Completeness is in this set up always an issue; did we cover all regulations & legislations? After the initial set up the chain needs to be maintained. You need to spend more effort internally, so you are not able to focus on developing the business opportunities.

Is it all bad news though? No, it is possible to achieve level 4 or even level 5 in maturity. Pre-condition is that you manage your processes, business rules, legislations, risks, procedures and work instructions in a consistent solution. YMTY is such a solution.
